From Data Chaos to Decisions: A Framework for Marketing Teams
Most marketing teams don't suffer from a lack of data. They suffer from a lack of decisions. Data sits in fifteen tools, gets exported into ten spreadsheets, and ends up in a deck nobody reads. The fix isn't more dashboards — it's a clear chain from question to action.
Start by writing down the five questions your team actually decides on each week. Not metrics — questions. "Should we shift budget from Meta to TikTok?" is a question. "What's our CPM?" is just a number that might inform that question.
Once the questions are written, map each one to the metrics that answer it, and then to the source systems those metrics live in. You'll quickly see that 80% of your dashboards exist for nobody's actual decision.
The trap most teams fall into: they unify data first, then try to figure out what to do with it. That's backwards. Unification follows decisions, not the other way around.
